What is a trigger library, and why does your business need one?

Short answer: A trigger library is a structured record of the decisions, patterns and thresholds an experienced person uses to run a business, written down so a team or an AI can act on them. Each trigger is written as Condition, Action and Reasoning (the CAR framework). It turns personal experience into company knowledge.

The three layers

Threshold triggers. A number crosses a line, an action fires. Example: when a product's monthly stock movement stays below a set level for two consecutive months, and no seasonal or supplier reason explains it, produce a review summary for that item.

Pattern triggers. Several signals together predict something that none predicts alone. Example: a staff member starts arriving exactly on time, stops asking questions, and completes tasks without initiative. Together these have preceded resignations in the founder's experience, so the owner is quietly alerted to hold a one on one conversation.

Milestone triggers. Decisions made before growth arrives. Example: hire an operations lead before the third outlet opens, not after the chaos starts.

The CAR framework

- Condition: what must be true for the trigger to fire
- Action: what happens when it fires
- Reasoning: why this logic exists, and what experience taught it

Reasoning is the part most people skip. Without it, staff and AI produce generic output in your words. With it, they can judge edge cases.

Weak: "When stock movement drops, flag it."
Strong: a specific condition (two consecutive months, not explained by season or supplier), a defined action (a review summary with six month trend and margin), and a reason (one slow month is noise, two is a signal, and waiting for the financial report costs three months of correction time).

Why it matters

Documents record tasks. A trigger library records judgment. When people leave, tasks can be retrained in weeks, but judgment takes years to rebuild.

How to start

Pick one decision nobody makes as well as you or your best person. Write it in CAR format, three short paragraphs. Then ask an AI assistant to challenge it: What is missing in the condition? What information would be needed to apply this reliably? The questions it asks will expose what you know but never said.

Limits

A trigger library captures decisions that can be described. Some judgment resists description, and a first version will be wrong in places. Review it after real use.
